Sales are great. But if you can't see more than a week out on your cash, you're flying blind.

Founders look at a bank statement, call it a plan, and wonder why the raise feels harder than the product work. A fractional CFO for startups fills that gap. You get senior finance help on the runway, the model, and the board pack, without funding a full-time seat you aren't ready for.

I've been on both sides of that table. I co-founded a meat snacks brand and played every role for the first three years: CFO, COO, controller, accountant, payroll. I wasn't only "doing bookkeeping." I was learning where every dollar went, how our COGS moved with different co-packers and SKUs, and why our working capital got crushed when we scaled from DTC into a nationwide retail roll-out. That mess is why I became an fCFO: to help founders and owner/operators avoid the same mistakes I made.

What a fractional CFO for startups actually owns

A fractional CFO is a senior finance leader who works inside your company part-time. They do the same job as a full-time CFO, on fewer hours and a different pay structure.

For a startup, the work that matters most usually looks like this:

  • A cash and runway model you update on a set cadence
  • An operating plan that ties hiring and spend to what you can actually fund
  • Board and investor reporting that tells a clean story without a week of fire drills
  • Fundraising prep: the model, metrics, and answers diligence will ask for
  • Oversight of whoever keeps the books, so strategy isn't built on junk data

Transaction coding, bill pay, and the daily grind of the close still matter. They sit under the CFO seat. As I tell peers: garbage in, garbage out. If the books aren't right, the model isn't either, and you shouldn't be making decisions off it.

Ampleo's fractional CFO services are built that way on purpose. Your CFO can sit alone as an executive, or lead a controller and accountants as one team, so the calls and the numbers show up together.

Which startup stages benefit most

Stage matters more than the title. Here's how I usually map it.

  • Pre-seed / early seed: Founder in QuickBooks, bank balance as the plan. Where a fractional CFO helps most: Clean chart of accounts, basic runway model, raise materials. Rough hours / month: 10–20.
  • Seed / post-seed: Bookkeeper or outsourced accounting, still no forward view. Where a fractional CFO helps most: Monthly forecast, hiring plan, board pack, cash controls. Rough hours / month: 20–40.
  • Series A: Books exist, but metrics and the model lag the business. Where a fractional CFO helps most: Driver-based model, KPI set, diligence readiness, spend governance. Rough hours / month: 40–60.
  • Series B and later: Complexity outgrowing part-time leadership. Where a fractional CFO helps most: Multi-scenario planning, systems, audit readiness; often a bridge to full-time. Rough hours / month: 60+ or interim.

Match the hours to the decisions in front of you.

Pre-seed and early seed

You're still building. The danger here is pretending a bank login is a cash flow model. Most founders can't see more than a week ahead on cash. A light fractional engagement can set the chart of accounts, stand up a simple runway view, and get your first raise materials into a shape investors can trust.

Keep the scope tight.

Seed through Series A

This is where a fractional CFO for startups earns the fee. Revenue is real. Headcount is climbing. Someone has to connect the operating plan to cash before you hire ahead of the model.

I've watched working capital get crushed when a brand scales into new channels. Inventory and receivables soak up cash while the P&L still looks fine. If you're heading into a raise, start the finance work early. Clean financials and a cash flow statement aren't nice-to-haves. Without them, you can't speak with credibility about how much you need, when you need it, and what it will be used for. Ampleo's piece on investor-ready financials walks through the common gaps.

Series B and the bridge to full-time

At this stage, you're asking whether the seat should stay fractional or go permanent. A fractional CFO can still own the model and the board conversation while you search, or while complexity is high but not yet everyday. When the hours climb toward full-time and the work is steady, hire. For a fuller trade-off, see our comparison of fractional vs. full-time CFOs.

What a startup CFO owns before Series growth

Before the big Series rounds, the job is less about building an empire and more about catching cash problems early.

Cash first. Sales are great. But if you don't have the cash coming in to cover day-to-day costs and operations, you're stuck. A rolling forecast beats a yearly budget that nobody opens.

Books before strategy. You're not really able to do forecasting and projections unless you know your accounting foundation is solid. It's alarming how many companies I see where poor bookkeeping is the root cause of the financial trouble. Some founders think they can save cash and do it themselves much longer than they should.

A partner who will say no. A CFO's job is not to be a yes man. There should never be an easy yes. Run the what-if before you commit the capital, then go.

Team over capital. It's easy to raise capital. It's hard to build a team you can trust. That's what moves the needle when things get ugly. I learned that the hard way in a turnaround where ownership was ready to shut it down over cash crunches. We restructured, cut what wasn't working, and a year later we were back to break even and cash flow positive.

Survival data backs the caution. Across cohorts tracked by the U.S. Bureau of Labor Statistics, about half of new employer establishments are still operating five years after opening (BLS Business Employment Dynamics Table 7). Cash discipline won't guarantee you make the cut. Flying blind makes the odds worse.

How to scope hours without over-hiring

The fastest way to waste a fractional CFO retainer is to buy a title instead of a scope.

The scope should be defined collaboratively with executive leadership. Once everyone is aligned and success is defined, the execution phase gets easier.

Work the scope in this order:

  • Name the decisions in the next two to three quarters (raise, channel expansion, new entity, hire plan).
  • Say who owns the books today, and whether those books are current.
  • Price the hours those decisions need, with a clear overage path for spikes.
  • Write the deliverables with dates: forecast cadence, board pack timing, close review.

Then compare the options on total cost and who owns the number.

  • Founder + bookkeeper: Typical cost: Lowest cash outlay. Hours / flexibility: Founder's time is the hidden cost. Best when: Pre-revenue or very early, simple books.
  • Fractional CFO (Ampleo Executives): Typical cost: From $4,000/month. Hours / flexibility: From ~20 hours/month; scales with spikes. Best when: You need strategy and the board conversation.
  • Fractional team (Ampleo Teams): Typical cost: From $5,000/month. Hours / flexibility: Accounting through CFO as one team. Best when: You need the function run end to end.
  • Full-time CFO: Typical cost: Median financial-manager wage $166,570 (May 2025, BLS); benefits raise total compensation further (BLS ECEC). Hours / flexibility: Fixed full-time seat. Best when: Complexity and cadence justify everyday leadership.

Ampleo Essentials (books and monthly close) starts at $1,850 a month if the real gap is accounting. Paying CFO rates for bookkeeping, or expecting strategy from a bookkeeper, gets the hire wrong. For a deeper fee breakdown, read how much a fractional CFO costs.

A simple scope test

Ask yourself two questions.

First: if this person disappeared for two weeks, would the books still close, or would the board pack stall? If the books stall, you need accounting and controller help underneath the CFO.

Second: are you buying help for real decisions, or filling a gap because finance feels scary? Pay for the decisions you need made.

Cost for startups: what Ampleo actually charges

Ampleo packages start where the gap is:

  • Essentials: from $1,850/month for bookkeeping through monthly close
  • Executives: from $4,000/month for a dedicated CFO, VP of Finance, or senior controller (from about 20 hours)
  • Teams: from $5,000/month for a custom mix that can run the function end to end

Most engagements can start within seven days. The first consultation is free. That conversation is where we price your stage against a rate card that fits the work. Across Ampleo, we've worked with 14,000+ companies and field 400+ experts, so the match is about fit for your industry and stage.

Set against a full-time hire, the math is usually clear for startups. The BLS median wage for financial managers was $166,570 in May 2025, with the top tenth above $323,270. Benefits push the loaded cost higher (BLS Employer Costs for Employee Compensation). A startup that needs a few days a month of senior help rarely needs that fixed seat yet.

When hiring a CFO can wait, and when it can't

Our guide on when to hire a CFO for your startup covers the timing signals in more depth. Here's the short version from my desk:

It can wait when revenue is tiny, the books are simple, and you're still validating the product. Founder-led finance is normal early.

It can't wait when you're raising, when cash surprises keep landing, when the board asks questions you can't answer from the model, or when founder hours are stuck reformatting QuickBooks exports instead of running the company.

If the business is already in distress, with payroll risk, lender pressure, or restructuring, that's a different conversation, and specialized turnaround help belongs in it.

Where finance meets HR, turnaround, and marketing

Startups don't fail in one silo. Loop in Ampleo HR when hiring outruns the model, Ampleo Turnaround when cash is already tight, and Ampleo Marketing when growth spend needs unit economics behind it. We embed. We execute. We deliver.

Get the scope right before you buy the hours

A fractional CFO for startups works when the stage, the hours, and the deliverables match. Buy the cash model, the board pack, and the raise prep you actually need. Keep the permanent seat for the day the work is everyday.
